Support Framework (2 months)

Phase 1 — Expectation Setting (1 hr)

  • Initial in-person meeting with the manager and their immediate supervisor

  • Clarification of organizational objectives, operational challenges, and success indicators

 

Phase 2 — Weekly On-Site Observation and Diagnosis (4 hr x 8 : 32 hr)

  • On-site presence during targeted shifts (evening, night, weekend)

  • Floor walk-through with the manager

  • Informal discussions with team members

  • 1:1 interview with the manager to identify challenges and obstacles

 

Phase 3 — Personalized Coaching and Training

  • Micro-trainings tailored to observed needs (on-site or virtual)

  • Possible topics include:

    • Delegating effectively

    • Communicating to engage

    • Giving empowering feedback

    • Managing difficult conversations

    • Encouraging accountability without rigidity

    • Creating autonomous teams

 

Phase 4 — Action and Weekly Follow-Up

  • Co-creation of a weekly action plan

  • 30-minute virtual check-in at the end of each week (evening or night) to:

    • Review progress

    • Offer feedback

    • Adjust as needed

 

Phase 5 — Midpoint Evaluation (1 hr)

  • Follow-up meeting with the supervisor

  • Summary of key learnings and adjustments to the approach, if required

 

Phase 6 — Wrap-Up and Transition (1 hr)

  • Final observations and recommendations

  • Suggested actions moving forward

  • Summary report delivered to the organization
